How to Turn Around Postpaid Revenue in a Saturated Mobile Market

A postpaid revenue decline in a saturated market is one of the most consistently misdiagnosed commercial problems in telecom. I have run postpaid P&Ls across multiple SEA operators over 22 years. The operators that turned it around did four things most avoid because they’re harder than they look.

First: The Diagnostic Question

Where is the revenue actually being lost — net subscriber loss, ARPU erosion, mix shift, or high-value churn? Each source requires a different primary lever. Operators who run all four levers simultaneously without a clear diagnosis produce months of activity that doesn’t move the trajectory.

Pricing Architecture — Not Price Cuts

A structured portfolio review that repositions the offering, not just lowers prices. Three tiers: competitive entry, revenue-driving middle, genuinely differentiated premium.

Channel Reinvigoration

Shift incentives from acquisition volume to acquisition value — the monthly revenue value of the plan sold, not just that a plan was sold.

Portfolio Rationalisation

Reduce active plans to a smaller number of clearly differentiated offers. If the team can’t explain who a plan is for in 30 seconds, redesign or remove it.

CVM — The Revenue Already Sitting There

Move subscribers to plans matching consumption, retain churn-signal subscribers before port-out, recover downgraded subscribers.

The three levers together — portfolio, channel, and base management — compound faster than any single lever alone. Meaningful revenue improvement typically within 90 days, a materially different trajectory within 12 months.

The Country Variable

Malaysia
Strong dealer network influence — incentive redesign must include dealer tiers, not just direct sales.
Singapore
High postpaid penetration, sophisticated buyers. CVM is the highest-return lever — lower switching costs, more responsive base.
Indonesia
Most competitive postpaid market. Rationalisation must account for significant regional variation within the country.
